Col Ajai Lal: People First, Mission Always

Transforming Military Experience into Inspirational Leadership!
What do you do when everything you once believed in suddenly feels fragile, and fear threatens to shape your next move?
For Col Ajai Lal, that question became real on a cold, wet night, lying on a riverbed, beside his tank after a demanding operational mission. The echoes of the mission and the weight of recent setbacks pressed down, leaving him staring at the dark sky, questioning the purpose of 25 years in service, years in which the uniform had become his second skin.
Instead of surrendering to despair, he made a committed decision: not to give in. He realized that true strength comes from transforming adversity into action, using experience as a compass not a chain. That night became a turning point, reshaping his journey from enduring challenges to guiding others through their own. That decision – to lead himself – became the foundation of everything that followed.
Carrying this insight into the corporate world, Col Lal built a leadership philosophy grounded in “People First, Mission Always.” He believes leaders should dream beyond the immediate, expect more than what seems practical or possible, and care deeply for those they lead. Each decision became an opportunity to empower others, creating spaces where individuals could flourish.
Col Lal has shared his insights globally on a TEDx platform, as also, being the host of the ‘Leadershift’ radio show, broadcasted across 150 countries. His first book, ‘Fear Demystified’, helps readers confront fear, unlock potential, and embrace the power they hold within. His recent book ‘Four Cornerstones of Inspirational Leadership’ from War Room to the Boardroom distils his experience of 50 years – not theories – but what was shaped through action, failure and reflection. The framework he uses with leaders today has four cornerstones – Passion, People, Performance, Legacy.
Col Lal’s journey reminds us that moments of doubt can become inflection points. By transforming experience into action, a person can leave a legacy that inspires, uplifts, and empowers others long after the moment has passed.
A Life Forged in Service and Leadership
From an early age, the call of the uniform shaped his path. At fifteen, he entered the National Defence Academy in Khadakvasla, immersing himself in three years of disciplined training, followed by a year at the Indian Military Academy in Dehradun. These formative years instilled in him the principles of unwavering dedication and courage: the NDA’s creed of “Service Before Self” and the IMA’s code of honour, “Valour and Wisdom.”
This journey honed him into a leader of strength and integrity, balanced in mind, body, and spirit. Surrounded by mentors committed to excellence, he absorbed lessons that would later influence his approach to leadership in both military and corporate arenas. The final moments at Chetwode Hall before his commissioning left a lasting impression, as the hall’s enduring motto became a personal compass: prioritize the nation’s welfare, uphold the honor of those under command, and place personal comfort last.
Over a quarter-century of Army service, including two United Nations Missions in Cambodia, he navigated the complexities of active combat, low-intensity conflicts, and international peacekeeping. Each challenge tested his resolve, sharpened his decision-making, and reinforced the principles of leading with integrity and empathy. These experiences became the foundation of a leadership style capable of inspiring others, guiding teams through uncertainty, and turning challenges into opportunities for growth.
War Room to Boardroom
A single day reshaped the trajectory of Col Ajai’s life and military career of 25 years. In Dec 1997, while leading his tank regiment in an operational mission close to the border, he sustained a severe injury to his right leg, leaving his knee irreparably damaged. The immediate aftermath demanded resilience, as the mission remained his priority even amid unbearable pain.
The incident forced a confrontation with a life-altering reality. A career carefully built over decades in the military came to an abrupt pause. With pre-mature retirement imposed by circumstance, he faced uncertainty, financial responsibilities, a family to support, and a lack of formal business qualifications for the corporate world. The challenge extended beyond physical recovery; it required navigating fear, doubt, and a profound sense of loss.
Col Ajai approached this turning point with discipline and clarity. He recognized the mind as the most critical battlefield, where control and perspective determine outcomes. By transforming inner conflict into deliberate action, he converted apprehension into purpose and limitations into opportunities. This mindset became the foundation for his next chapter.
He applied lessons of leadership, strategy, and perseverance acquired in military service to a corporate context. Learning from mentors, colleagues, and his own experimentation, he developed the skills necessary to excel in the corporate space. Support from his family amplified his resolve, providing encouragement as he embraced a path of continuous growth and adaptation.
Col Ajai’s determination bore tangible results. He joined NIIT Ltd, dedicating fifteen years to the organization and advancing to the role of Chief Business Officer, leading the international business of the company across forty countries. His journey demonstrates how resilience, strategic thinking, and disciplined focus can transform a life-altering setback into a platform for extraordinary achievement.
The Four Pillars of Inspirational Leadership
Inspirational Leadership, for Col Ajai, rests on four pillars that shape both individuals and organizations. He describes these cornerstones as Passion, People, Performance, and Legacy, which form the foundation of leadership that inspires, motivates, and endures.
Passion drives purpose and commitment. It is the energy that pushes individuals to pursue their goals with dedication and resilience. Leaders who cultivate passion instill a sense of meaning in their teams, encouraging them to embrace challenges and strive for excellence.
People form the heart of leadership. Col Ajai emphasizes empathy and ‘caring’ as essential to connecting with others. By creating a sense of belonging and support, leaders empower individuals to perform with confidence and determination. Emotional connection fosters loyalty, engagement, and a shared commitment to success.
Performance reflects courage and ‘daring’ the pursuit of growth. Leaders guide their teams to exceed expectations, take calculated risks, and explore innovative solutions. When individuals feel valued, they rise to challenges with focus, efficiency, and creativity, approaching goals with both determination and confidence.
Legacy underscores the importance of long-term impact. Leadership extends beyond achievements to the influence left on people. Col Ajai encourages reflection on the contributions that will endure, guiding leaders to shape environments and relationships that inspire future generations.
Throughout his career in military and corporate leadership, Col Ajai has sought to understand the deeper meaning of success. He views leadership as a journey that blends vision with care, courage with responsibility, and achievement with lasting influence. Today, as a mentor and executive coach, he shares the wisdom accumulated over decades, helping leaders unlock potential, embrace purpose, and leave a meaningful imprint through their work and lives.
Inspiring Leadership Through Mission, Values, and Pride
Col. Ajai holds a profound commitment to inspiring, connecting with, and instilling hope in people, reflecting the values he lives by. He dedicates himself to adding meaningful impact through coaching, training, and mentoring, helping individuals grow as both leaders and human beings. His purpose revolves around guiding others to realize their full leadership potential while living a life of meaning and contribution.
Drawing from his military experience, Col. Ajai highlights the relevance of military leadership principles in both personal and corporate environments. These principles focus on people, revealing remarkable similarities between leading in combat and guiding teams in organizations. A defining characteristic of military leadership is its reliance on inspiration rather than material incentives. Leaders cultivate a strong inner spirit, motivating individuals to give their best and pursue shared goals with dedication.
Col. Ajai anchors this approach in three enduring tenets that he defines with the acronym – MVP: Mission, Values, and Pride. The Mission defines the reason for existence, Values highlight what holds importance, and Pride fuels inspiration. He views these three tenets as powerful tools for leaders in all spheres. When an individual or team embraces a clear Mission, integrates Values into daily actions, and nurtures Pride in their work, their spirit becomes indomitable and capable of overcoming any challenge.
In his coaching practice, Col. Ajai begins by establishing trust and understanding each individual’s background and commitment to growth. Through thoughtful and engaging conversations, he helps leaders clarify their goals and aspirations. He triggers deep reflection and provides guidance that balances encouragement with challenge, enabling individuals to pursue their ambitions with focus, resilience, and confidence.
Col. Ajai’s approach transforms leadership into a journey of purpose, inner strength, and inspiration, shaping leaders who lead with authenticity and determination.
Mentoring Leaders from Within and Beyond
Col Ajai’s coaching philosophy revolves around a dual approach that blends introspection with external awareness. He encourages individuals to undertake an inside-out exploration, reflecting on their experiences, beliefs, assumptions, and hidden paradigms. This process nurtures personal growth across multiple dimensions, developing the mind for career, business, and personal learning; cultivating the body for health and financial balance; strengthening the heart through meaningful relationships; and enriching the spirit by creating a life of meaning, purpose and contribution.
Equally important is the outside-in perspective, where feedback from colleagues, stakeholders, and peers provides clarity and direction. Col Ajai emphasizes that perception complements reality, offering insights that shape effective leadership.
Through this combined approach, individuals identify and refine their leadership goals around three core pillars: Being, Connecting, and Doing. ‘Being’ focuses on self-leadership and expanding inner strengths. ‘Connecting’ highlights the importance of fostering authentic relationships and collaboration. ‘Doing’ emphasizes translating vision into action, achieving measurable outcomes in business and professional endeavors.
This methodology enables leaders to grow with awareness, purpose, and impact, creating a foundation for sustainable personal and organizational success.

Col Ajai was conferred a Professional Doctorate in ‘Strategic Leadership and Organisational Transformation’ by European International University, Paris, in July 2025. His work as a Transformational Leadership Coach earned the ‘Gold Award’ at the Future Skills Awards, hosted by Economic Times HR and LinkedIn Learning, highlighting his skill in helping individuals grow professionally and personally.

Honours and awards have come to Col. Ajai from around the world, but he considers his greatest reward to be the growth of those he has led and the success of those he has coached.
Col. Ajai’s journey exemplifies the fusion of discipline, vision, and inspiration, leaving a legacy that continues to shape leaders and communities. For him this is not the culmination of a journey – it is an ignition point. A continuation of his mission – to inspire, elevate, and empower leaders to lead with clarity, courage, and impact… and to build legacies that outlive titles.
